The Problem
This retailer had built up $2.6M in dead stock — inventory sitting in the warehouse with no clear path to sale. Cash was tied up, warehouse space was stretched, and every reorder decision was being made on instinct rather than data.
There was no system for identifying which stock was genuinely dead versus simply slow, which meant good inventory was being discounted alongside stock that should have been written off months earlier.
The Approach
We started with a full sell-through audit, separating true dead stock from slow-moving inventory worth holding. From there, we built a tiered clearance plan — aggressive discounting on genuine dead stock, smaller targeted promotions on the rest.
Alongside the clearance plan, we rebuilt the reorder process with clear sell-through triggers, so the same problem couldn’t quietly rebuild itself in six months.
The Result
Within 90 days, $1.2M of the $2.6M was converted back into cash. More importantly, the business now has a standing process for catching dead stock early — before it becomes a six-figure problem again.
